Overview
Buda Digital, a leading Shopify Plus partner in LATAM, empowers Brazilian Digitally Native Vertical Brands with exceptional digital experiences. As Buda matured, they faced a pivotal challenge: transitioning from a consulting model to a scalable SaaS platform. This shift would enable Buda to create modular apps and integrations for the Shopify ecosystem, available directly through the marketplace. In partnership with Make Team Work, Buda conducted in-depth research to understand client needs, identify growth opportunities, and develop a roadmap for SaaS productisation. This initiative positioned Buda to streamline their offerings, enhance scalability, and strengthen client satisfaction.
Challenge
Since its inception in April 2019, Buda has focused on tech development for marketing-driven companies, supporting early-stage growth. As the company evolved, they faced a pivotal challenge: How might we shift from a consulting model towards a SaaS platform? The research aimed to help Buda Digital develop modules that could serve as self-standing add-ons within the Shopify ecosystem. This shift would allow Buda to transition from delivering custom solutions for each client to building a scalable portfolio of apps and integrations available directly through the Shopify marketplace.
Approach
We conducted a structured research process, combining interviews with existing and potential clients, feedback questionnaires, and competitive environment mapping. This process focused on understanding the current state of Buda’s offerings, identifying opportunities for growth, and shaping the strategy for transitioning to a SaaS model.
The research was broken down into four key stages:
- Where are we now? - A phase focused on interviews and gathering feedback from clients to understand current needs and gaps.
- Where could we be? - Another 5-day period to explore potential directions through further interviews and analysis.
- How will we get there? - Collaborative sessions with the Buda team to co-create strategies for developing self-standing modules.
- Are we getting there? - Establishing KPIs to track progress, such as attracting investment, increasing turnover by a defined percentage, onboarding new clients, and achieving 90% comprehension of the SaaS product among clients and prospects.
Outcome
The research provided Buda Digital with a deep understanding of client needs and market dynamics, paving the way for the development of their first SaaS modules. This clarity enabled Buda to shift focus from bespoke consulting to scalable product development, with a roadmap for bringing these modules to market. The enhanced understanding of client needs also contributed to improved client satisfaction, which was reported in follow-up interactions.
